Degree of Implementation

Track how far every measure has landed, not just its status, with Degree of Implementation (DoI, D1 Idea to D5 Impact): what the levels mean, how to turn it on per project, and where it appears.

Status tells you where a measure is. Degree of Implementation tells you how far it has landed. Some measures are still an idea, some are live and already paying off. Degree of Implementation gives every measure a place on that journey, from D1 Idea to D5 Impact, so the whole team reads it the same way. It's optional, switched on per project, and always set by a person, never calculated.

What it's for

A measure can sit In Progress for weeks. Degree of Implementation adds a second lens, so you can track how far each change has really landed in the business, not just whether work has started or finished. A measure can be Completed and still sit at D3 Start if it's been rolled out but nobody can yet show it's working, and that gap is exactly what a turnaround needs to see. Use it to answer three questions at a glance: how much of the program is still at D1 Idea, how much is at D3 Start and being worked, and how much has reached D4 Effective or D5 Impact and is already delivering. In practice the level moves a handful of times over a measure's life, so it's something to review in your regular WP check-in rather than update day to day.

Who can turn it on

Project Leads and Consultants can switch Degree of Implementation on for their project.

The five levels

  • D1 Idea: a raw idea that has been captured but not tested or agreed. Nobody has committed to it yet

  • D2 Approve: someone with authority has said yes. The measure is agreed and ready to be worked on, not just proposed

  • D3 Start: work has visibly started. There's an owner and a first action has been taken

  • D4 Effective: the measure is working and you can point to evidence it's having its intended effect

  • D5 Impact: fully realized. The effect shows up in the numbers and the commercial impact is real and measurable

A measure with no level set shows as Undefined. That's the default, and it's fine to leave measures there if the scale doesn't apply to them.

Moving a measure up the scale

Each step needs evidence, not optimism. D1 Idea becomes D2 Approve when the decision is made, D2 Approve becomes D3 Start when the first action is taken, D3 Start becomes D4 Effective when you can show the effect, and D4 Effective becomes D5 Impact when it's visible in the numbers. If you can't say which evidence justified the last move, the measure probably isn't at that level yet.

Switching it on for your project

Open Project Details (the Details button in the project header), go to Settings, and switch on Enable degree of implementation. The field then appears on every measure in the project. Switch it off and it's hidden everywhere again.

Setting a level on a measure

The Degree of Implementation chip sits right next to the status in the drawer and the measure modal, between Status and Due date. Click it, pick a level, done. You can set it when you create a measure too. To remove a level, click the X on the chip and the measure goes back to Undefined.

Levels don't move on their own. Completing a measure doesn't push it to D5 Impact, and setting D5 Impact doesn't complete the measure. Once a measure is Completed, its level locks with the rest of its details, so set it before you complete the measure, or reopen the measure to change it. Status says whether the work is done, Degree of Implementation says how far the change has actually landed.

Where you'll see it

When a project turns it on, Degree of Implementation appears everywhere you work with measures:

  • Measure drawer and measure modal

  • Create measure modal, including when you create a measure from My Measures

  • Cards on the Board in Plan

  • List view in Plan, as its own column you can sort by

  • The measure table on the work package One Pager, as its own DoI column you can sort by

  • My Measures, on cards and in the list view. Use the display options to show or hide it there

Filtering and sorting by level

You can filter by Degree of Implementation on the Board and in the list view in Plan, in the measure table and in My Measures, and sort by it in the list view in Plan, in the measure table and in My Measures. Use it to find measures that are started but not yet embedded, pull up everything still sitting at D1 Idea, or show only what's reached D4 Effective and above. Filter by Undefined to find every measure that doesn't have a level yet.

Good to know

  • Each level has its own icon and color, so you can read maturity at a glance on cards and in lists

  • Degree of Implementation is set separately from status, escalation and due dates. Change it whenever the reality changes, as long as the measure isn't Completed

  • Because it's optional, some projects will use it and some won't. If you don't see it, it's switched off for that project
